DELEGATION · VIVALLI RESOURCES
What to Delegate When Everything Keeps Landing Back on Your Desk
If a task keeps returning to you, the problem may not be that your team is incapable. It may be that the handoff was never complete.
The task is not the real problem
“Can you send this?” is a task. “Make sure every new client receives the right information within one business day” is ownership. Those are very different handoffs.
When you delegate only the next step, you stay attached to the work. You still have to remember it, check it and decide what happens after. That is why something can technically be delegated and still live in your head.
Look for repeat offenders
The best first delegation candidates are usually not dramatic. They are the tiny repeat offenders that keep nibbling holes in your day: scheduling, chasing approvals, preparing meeting notes, client updates, research, file organization, vendor follow-up, content coordination and routine reporting.
One of these tasks may take ten minutes. Twenty of them turn into a job you did not realize you still had.
Delegate the outcome
Instead of handing over a list of clicks, define what “done” looks like. Who needs to receive what? By when? What can the person decide without asking? When should they escalate?
This is where delegation starts feeling lighter. The person supporting you can make progress without waiting for a new instruction at every corner.
Separate judgment from habit
Some work really does require your judgment. Much of it only feels that way because you have been doing it for years.
Try asking: if I disappeared for three days, what information would someone need to make a reasonable decision here? If the answer can be written down, there is a good chance part of the work can be delegated.
Fix the boomerang
When a delegated task comes back, do not immediately take it over. Find the missing piece. Was the outcome unclear? Was access missing? Did the person lack context? Was there no deadline? Was the decision boundary too narrow?
Every boomerang is useful information. It tells you where the delegation system broke.
Still the person everything comes back to?

What should a founder never delegate?
Keep decisions that depend heavily on your unique authority, values, legal responsibility or strategic judgment. Even then, the preparation and follow-through around those decisions can often be delegated.
Why do delegated tasks keep coming back?
Usually because ownership, context, access, decision rights or the definition of done was incomplete.
How do I know if I need an assistant or an operations person?
If the work is mainly personal, administrative and executive support, an assistant may fit. If multiple workflows, people and recurring processes need coordination, operations support may be the better fit.
